Manufacturing consulting in Kenya

Manufacturing Consulting Services in Kenya

When margin pressure reaches the factory floor, adding machines or headcount is rarely the first question to answer. The first question is where the operation is losing time, capacity, material and working capital today.

Gemba Concepts works with manufacturing teams to diagnose those losses, implement practical changes on the shop floor and build the routines needed to hold the improvement.

The capacity gap

The operation may be busy and still lose usable capacity

15.38%

of respondents were operating near full capacity

76.92%

reported rising industrial input costs

Source: Kenya Association of Manufacturers, Q2 2025 member survey

The Kenya Association of Manufacturers' Q2 2025 member survey found that only 15.38 per cent of respondents were operating near full capacity. In the same survey, 76.92 per cent reported rising industrial input costs.

Those external pressures are real. They also make internal losses more expensive. A delayed material issue wastes more when inputs cost more. An hour lost during changeover matters more when the plant cannot easily absorb the missed output. Rework consumes labour, energy and material that have already been paid for.

Installed capacity is a number. Usable capacity is what remains after waiting, breakdowns, changeovers, shortages, quality loss, uneven work and a production plan that changes faster than the floor can respond.
  1. 1The plan slips during the shift
  2. 2Machines run while output still misses
  3. 3Material exists but is not production ready
  4. 4Changeovers consume capacity quietly
  5. 5Quality loss slows the whole process
  6. 6Reports arrive after the decision
What we improve

What our manufacturing consultants help improve

The scope begins with the operating problem. It may be a focused production constraint or a wider gap across planning, maintenance, quality, stores and daily management. Gemba combines the relevant operations consulting services around that problem rather than starting with a fixed package.

  1. 01

    Capacity and throughput

Establish the difference between installed, available and usable capacity. Identify the constraint, reduce waiting and imbalance, improve line flow and test whether more output can be produced from the existing plant.

  2. 02

    Production planning and execution

Connect orders, capacity, material availability and shift-level execution. Improve scheduling rules, plan-versus-actual control, escalation and dispatch readiness.

  3. 03

    Lean manufacturing and standard work

Remove avoidable movement, waiting, over-processing and work-in-progress. Create clear methods that reduce variation between operators, lines and shifts.

  4. 04

Supply chain, inventory and warehouse operations

Improve material readiness, inventory accuracy, replenishment, storage flow, procurement discipline and the hand-offs between warehouse and production.

  5. 05

    Daily management and performance visibility

Give leaders and shift teams a consistent view of targets, actual performance, losses, actions and ownership. The aim is faster control, not more reporting.

How we work

How the engagement moves from diagnosis to stable execution

A useful diagnosis must survive contact with the shift. Gemba's public delivery model moves from observation and baseline setting into implementation, training and sustained operating routines. The exact scope and deployment are agreed for each plant.

  1. See the current state

    01

Observe the process where the work happens. Compare the production plan, operating data and floor reality. Identify where time, output, cost or working capital is being lost.

  2. Set the baseline

    02

Define the relevant measures, data boundaries and starting performance. This creates a shared reference for the plant team and the consulting team.

  3. Find the constraint and design the change

    03

Test causes rather than treating symptoms. Prioritise changes across flow, work balance, planning, maintenance, quality, roles and daily controls.

  4. Prove and implement

    04

Trial the change in the real operation, learn from the result and expand what works. Supervisors and operators are involved in the new method rather than receiving it after the design is finished.

Holding the gain

A good recommendation still leaves the plant with the hard part

Most operations teams are not short of ideas. They are short of time, ownership and follow-through while production still has to run. A sensible improvement can disappear between the presentation, the next urgent order and the return of an old habit.

Gemba's role continues beyond the finding. Consultants work with the relevant managers, supervisors and operating teams to test changes, define standards, assign ownership and build the review cadence around the new way of working. The goal is a method the plant can run, measure and correct every day.

Technology

Technology follows the operating need

Some gaps can be held with better standards and daily management. Others need a connected workflow or live operating visibility. Where appropriate, Gemba Concepts can support production planning, manufacturing visibility and warehouse processes around a defined operating problem and the systems already in place.

The process comes first.

A new screen cannot correct unclear ownership, unreliable data or a production flow that nobody has stabilised.

Evidence

Evidence from the work

Gemba's wider public case-study portfolio reports the following outcomes. These examples are not presented as Kenya-specific results, and every plant would require its own baseline and scope.

Solar manufacturing

37%

Daily output increased from 1,404 to 1,923 modules during a six-month programme, reported as a 37 per cent improvement.

Composite pipe manufacturing

58%

Output increased by 58 per cent and OEE by 25 per cent across helical filament winding operations.

FMCG manufacturing

27%

On-time in-full delivery improved by 27 per cent after the operation established the baseline and addressed the drivers of the gap.

FAQ

Frequently asked questions

A manufacturing consultant studies how the operation converts orders, labour, equipment, materials and time into finished output. The work may include capacity, planning, flow, maintenance, quality, inventory, warehouse operations and daily management. The useful part is not the list of tools. It is identifying the operating cause, implementing the change and measuring whether it holds.
